<p>Referent Power
<p>This is the fifth and last of our topic series on Power.
<p>Imagine the most charismatic individual you have ever known. What were the traits and behaviors you most admired, and why did you feel that way about them? Well, that&#8217;s the basis for Referent Power.
<p>In the work place, the supervisor that is the most charming, and shows the highest level of influences over his / her work team; and continually produces the maximum results, is often extremely charismatic. Their behaviorial style is something that is appreciated and admired, even sought after by other managers and employees. We use the term Charisma to identify actors (Betty White, Tom Cruise, and Denzel Washington), lawyers (Johnny Cochern), politicians (Ronald Regan, John Kennedy), ministers, the clergy, and sports figures&#8230; past and present as charismatic. The CEO of GE, Southwest Airline, Colon Powell and others have that distinction.
<p>As employees and subordinates we find ourselves doing tasks and other functions within the scope of work simply because &#8220;that&#8221; charming leader asked us to; that my friend&#8217;s is Referent Power.
<p>As a note, the five powers can be easily divided into two major categories, organizational power and personal power.
<p>Organizational: Dictated by the organization, the position, or interaction patterns
<p>Legitimate Power, Reward, and Coercive
<p>Personal Power:</p>
<p>Expert, Referent powers are grounded in the person, not the organization.
<p>The five powers we have discussed are also not independent of one another and can be used in a series of combinations or just one at a time to achieve the needed results and outcomes. As one is used to attain the results one seeks and the perceptions of those receiving them change, researchers see a drop in the other powers i.e. as coercive power increase; and we may see a significant drop in reward, referent and possibly legitimate power.
<p>In closing, we should always as managers, supervisors and &#8220;C&#8221; level executives be forever vigilant to what types of power is being welded in our organizations. This exercise must happen to reduce abuse at the lowest levels (employee&#8217;s mistreatment, disruption in the work place, dissention, workers strikes, attrition, turnover, and lack of productivity, etc., and at the highest levels&#8230;fraud, embellishment, lack of moral conviction to the &#8220;Mission Statements&#8221; of the organization.
<p>It is worth noting that there are three equally important types of power not mentioned in this piece. They are Structural Power, Decision Making Power and Informational Power, which lead to a discussion of such interesting topics as Empowerment, Interdepartmental Power and the Illusions of Power.

It is difficult to come to terms with the idea that there is nowhere to go to tomorrow at 9a.m.
<p> Realizing what you did at that last work place was not as stimulating as you thought it was, may bring in an opportunity to look for a different career move. But what would that be. What am I good at, what do I really want to do. Such a lot of questions. More adds to view, more resumes to post.
<p>You must find a way to know exactly what you are suited to. Knowing exactly what you are suited to will stop you applying for a wrong position in the first place.
<p>There are two parts to finding a rewarding job. The natural talent or skill that is you, and the opportunity to expand and grow in the area of your main lesson in life.
<p>If you can find both these opportunities in the type of position you would begin to have a happy work life. Next question is how would I even go about understanding this set of information.

<p>It allows your natural hands on skills to shine through. Work for you would be a pleasure, so you would not want to be in a boring stale job that offered a lay back style. This would frustrate you and allow dissatisfaction to creep in.
<p>Understanding your self is the first law of growth in life, and maybe numerology can be a starting point to allowing you to apply for the correct job. My Numbers Game is an excellent book to begin this study.</p>

<p>Account Management jobs are usually client facing roles, the level of interaction dependent upon the seniority of the position. In general the account management team has a hierarchical structure. <p>Subordinate to the Account Director are the Account Managers. The Account Managers run the account on a day to day basis. They are the ones getting everything done, putting the plan in to practice. They liaise with the client on an ongoing basis and keep the AD appraised of developments and the need for review.
<p>The Account Managers are supported by Account Executives (AE). The AEs can absorb some of the account running responsibilities which don&#8217;t require an in depth understanding of marketing practices and processes. In this way over time the AE can build up their knowledge and take on further responsibilities as their experience grows.
<p>This is obviously a simplified scenario of how an account team works in a medical communications agency and each company will have a slightly different modus operandi and may well have different job titles and job responsibilities, but hopefully it gives a flavour of how the account team might interact. One of the most important functions any supervisor or manager has is to give their employees feedback about their job performance. Providing feedback to employees helps to ensure that the individual and the department are working jointly towards the goals of the organization.
<p>Generally, feedback comes in one of two ways. The first is the feedback that supervisors should be providing on a daily basis. This feedback is usually specific to a recent event or activity in which the employee was involved. It is information and issue-based. It can be either positive or negative in nature, depending upon how the employee performed. The important thing is that it is based on constructive observations and that it happens. It is important that it occur as soon as possible, if not immediately, after the precipitating event.
<p>Obviously, if the feedback is going to be positive in nature, it can be beneficial to provide it to the employee in the presence of coworkers. Be specific &#8211; let the employee know exactly what they did and why it was properly done. It&#8217;s important to show appreciation.
<p>Negative feedback should always be provided in a private setting. The same things apply to negative feedback &#8211; be direct and specific. The employee needs to know exactly what was done wrong &#8211; what did not go right and why. They should be told specifically how they can improve their performance or do their job differently. They also need to understand what kind of impact their performance could have on the function they serve in the organization, or in a broader sense, the organization itself. There should be no emotion in these situations.
<p>My experience has been that informal feedback is the most effective way to correct performance issues. Employees who perform well receive positive feedback and are often established as role models for other employees in their departments and the company. Employees who do not perform well receive specific feedback about their performance, are given an opportunity to improve, and also learn the consequences of failing to improve.
<p>In either case, the supervisor is providing constructive feedback about real performance &#8211; performance that has a positive or negative impact on the operation.
<p>The second type of feedback is the formal employee review process. The employee review is an opportunity for the supervisor to communicate to his or her employees whether they are meeting goals and expectations, fitting their job description, and in general, how they are performing. Evaluations also help supervisors identify training needs, give feedback to their employees on where they are doing well and where they need improvement.
<p>There are probably as many different types of reviews as there are companies. I will talk about the competency-based approach, which is the one that I have most successfully used. Generally, reviews of just about any type focus on traits, behaviors and/or results. As a general rule of thumb, the more your review process focuses on the results that your employees achieve, the more beneficial the process will be. The most successful review systems will have the following characteristics: it is based on an analysis of each job that is being reviewed; the review forms/ratings address specific job duties and responsibilities; the review forms are properly completed and the process is well documented; and the reviewers have personal knowledge of and contact with those whom they are reviewing.
<p>A competency-based performance review system is formal with a structure designed to evaluate the job performance of employees against specific performance criteria. Although competency-based review systems vary by organizations, they usually have the following three components: specific, job-related criteria; a rating scale (usually 1-5 or 1-10); and an established process using review forms and procedures to determine and communicate the performance ratings.
<p>The bottomline: providing performance feedback to employees is an <a target="_new" rel="nofollow" href="http://grayhillhrsolutions.com"><b>HR&gt;</a> that is every supervisor&#8217;s responsibility. Supervisors need to determine what each employee&#8217;s responsibilities are and communicate that information. Once that&#8217;s happened, the supervisor can provide feedback and coach each employee on a daily basis.
